Building a data-driven culture by centralizing KPIs for smarter decisions

Goal
The objective was to empower Marketing and Sales teams across regions with centralized access to performance data. By creating a unified system in Power BI, the project aimed to streamline reporting, enhance visibility, and foster alignment between departments, supporting better decisions through shared insights and a data-informed culture.
Problem statement
Teams were working with fragmented, outdated KPIs stored in isolated tools, accessible only to a few individuals. This limited transparency, slowed collaboration, and made it difficult to measure success accurately. Many KPIs were not aligned with business goals, lacked contextual relevance, or failed to support timely decision-making.
Outcome
The solution delivered a centralized, intuitive dashboard system that made real-time, reliable performance data accessible across regions.
Key improvements included:
- Cleansing and optimizing disparate data sources for consistency.
- Defining meaningful KPIs that reflect actual user and business priorities.
- Designing filters by country and industry to provide localized, relevant views.
- Making performance insights clear, actionable, and available to a broader range of team members
- Establishing a scalable foundation for future reporting and governance enhancements
Process
With a user-centered and strategic approach, I led the creation of the BI plan, the definition of key performance indicators, and the end-to-end design of the Power BI dashboards. Working with a data analyst and BI expert, we iterated based on feedback to ensure usability, clarity, and alignment with business objectives. The process emphasized collaboration, strategic thinking, and continuous refinement to deliver a product that truly supported its users.
